You can't update until you have checked out.  The correct sequence is

  cvs -d ... login
  cvs -d ... checkout mailman
  [... time passes, changes get checked in ...]
  cd mailman && cvs update

Note that the argument you passed to -d needs to be repeated for the
'checkout' command!
